Pahadi Stays: a booking platform for mountain homestays whose hosts had patchy internet and full hearts
A hospitality startup curating homestays in the Himalayan foothills depended on aggregator commissions and hosts who managed bookings in notebooks. Double bookings, missed guests and last-minute cancellations were common. We built Pahadi Stays: a direct booking website, a simple host app that works offline, a channel manager to sync availability, and a guest trip companion — 25 features for travellers and the families who host them.

A booking notebook and a missed guest
Pahadi Stays' co-founder described the moment she knew the business needed software. A family arrived at a homestay after a nine-hour drive to find their room occupied: the host had accepted a booking from an aggregator on the phone and written it in the notebook, while Pahadi Stays had sold the same room directly. The host gave up her own room that night. The family never came back.
Hosts were families running two to five rooms in villages with intermittent internet. They were wonderful at hospitality and understandably poor at keeping three calendars in sync. Meanwhile, aggregator commissions were eating most of the margin the startup needed to grow.
“Our hosts give guests their home. We owed them software that doesn't make that harder.”
A week in the hills
We visited homestays across two valleys. Hosts used basic Android phones, often shared, with signal that came and went through the day. Many were more comfortable in Hindi or the local language. They wanted to know who was arriving, when, how many, what they had paid and whether they eat meat — and they wanted to stop getting calls from lost guests at night.
Guests, meanwhile, wanted confidence: real photos, honest road conditions, clear directions for the last kilometre and a way to reach the host when phones had no signal.
- One calendar that cannot be double-booked
- Arrival details hosts can read offline
- Offline directions for the last stretch of road
- Direct bookings to reduce commission costs

A host app anyone can use
The host app has three screens: today (who is arriving, staying and leaving), the calendar (tap a date to block it), and messages. It syncs whenever there is signal and shows the last sync time clearly, so hosts know how fresh their information is. Everything important is also sent by WhatsApp and SMS, in case the app is not opened.
The direct booking site was built to earn trust: host family stories, unedited photos, a clear cancellation policy, and a trip guide covering road conditions and what to pack.

Decisions we made
Each decision balanced the startup's budget against the realities of the hills.
Build a channel manager or integrate one?
- Build our own sync with each aggregator
- Integrate an established channel manager
Our call: Integrate an established channel manager. Aggregator integrations are complex and change often. An established channel manager kept availability in sync reliably at a fraction of the cost.
App-only hosts or multiple channels?
- Host app only
- App plus WhatsApp and SMS for key updates
Our call: App plus WhatsApp and SMS for key updates. Some hosts rarely opened apps. Critical updates like new bookings reached them on the channels they always checked.
Live data or offline-first host app?
- Live data only
- Offline-first with visible last-sync time
Our call: Offline-first with visible last-sync time. Signal in the hills is intermittent. Offline-first kept hosts informed, and the sync time told them how current it was.
Commission-free direct bookings?
- Aggregators only
- Direct booking site plus aggregators
Our call: Direct booking site plus aggregators. Aggregators brought discovery; direct bookings brought margin and a direct relationship with guests. The channel manager let both coexist safely.

Launch before the season
We launched a month before the summer season so hosts had time to learn. Each host was onboarded in person by the Pahadi Stays operations team, using a printed one-page guide in Hindi. Aggregator listings were connected to the channel manager, so availability stayed in sync everywhere, and direct bookings were promoted through past guests and social media.
- Weeks 1–3Discovery
A week visiting homestays across two valleys.
- Weeks 4–5Design
Host app and booking site tested with hosts and past guests.
- Weeks 6–13Build

- Weeks 14–16Host onboarding

What we learned
Offline is a design principle, not a feature. Showing hosts when their data last synced built more trust than pretending it was always live.
Owning the booking relationship matters. Direct bookings improved margins and let Pahadi Stays prepare guests properly for the journey.
